Short answer: If your DTC brand does under $5M a year, set your BFCM ad budget at 2–3x your normal daily spend for the peak days, and hold it to a blended MER at or above your BFCM break-even MER, which is 1 ÷ (gross margin after the discount). For a 60% margin brand running 25% off, that floor is roughly 2.1x, not the 1.7x you'd use the rest of the year. Plan the target first, then size the budget to it.
Most BFCM guides are written for brands spending six figures a day. Under $5M, you don't have the budget to absorb a week of unprofitable cold traffic while CPMs spike. Your advantage is a tighter offer, a warmer audience and faster decisions. That means planning around contribution margin, not top-line revenue.
Break-even MER = 1 ÷ BFCM gross margin. BFCM gross margin = (discounted price − COGS − shipping − payment fees) ÷ discounted price.
| Normal margin | BFCM discount | BFCM margin | Break-even MER |
|---|---|---|---|
| 60% | 20% off | 50% | 2.0x |
| 60% | 25% off | ~47% | ~2.1x |
| 60% | 30% off | ~43% | ~2.3x |
| 50% | 25% off | ~33% | ~3.0x |
Your target MER should sit above break-even by your profit goal. To keep 15% contribution margin at a 47% BFCM margin, target MER = 1 ÷ (0.47 − 0.15) ≈ 3.1x. Run your own numbers in our MER vs ROAS guide.
Start from your target MER and a realistic revenue goal: BFCM ad budget = revenue goal ÷ target MER. If you expect $120k across the BFCM window and your target MER is 3.0x, your budget ceiling is about $40k. Sanity-check it against history: most smaller brands scale to 2–3x normal daily spend on peak days, not 10x.
| Phase | Dates | Share of budget | Focus |
|---|---|---|---|
| Warm-up | Nov 1–20 | ~20% | Build email/SMS list and retargeting pool, test offer angles |
| Peak | Black Friday–Cyber Monday | ~60% | Retargeting + proven creatives, scale what clears target MER |
| Extension | Dec 1–15 | ~20% | Last-shipping-day pushes, gifting, post-purchase upsell |
Blended MER often rises on peak days because email, SMS and returning customers spike while ad spend grows more slowly. It can fall during warm-up because you're paying to build audiences that convert later. Judge the whole window, not one day, but set a daily kill line (for example, break-even MER) so a bad day doesn't turn into a bad week.
The same principles drive our client work all year. For Cion, a full-funnel Meta rebuild with structured creative testing and server-side tracking delivered 90% revenue growth and a 4.9x ROAS in 90 days, with CPA down 41%. For PIPWellness, a restructured Meta funnel and landing page work cut CPA by 38% at a 5.2x Meta ROAS. BFCM rewards that same groundwork: clean tracking, tested creative and a margin-aware target.
A good BFCM MER is one above your BFCM break-even MER (1 ÷ discounted gross margin) plus your profit target. For many 60%-margin brands running 20–30% off, that means roughly 2.5x–3.5x blended.
Most brands under $5M scale to about 2–3x normal daily spend on peak days, capped by revenue goal ÷ target MER.
Use MER as the main scorecard. Platform ROAS double-counts conversions during heavy multi-channel weeks; MER shows what your total ad spend actually returned.
Start warm-up in early November, load BFCM creatives by about Nov 20, and keep a December extension budget for gifting.
